Every consulting project consists of seven stages visible to the client in the project portal. At the end of each stage there is a written deliverable and an approval meeting.
1. Gap analysis (1–2 weeks)
Existing documents, records and practices are compared with the standard. Output: a conformity percentage, a list of gaps and a project timetable.
2. System design (2–4 weeks)
The process map, process cards, policy and objectives, and a role-responsibility matrix are designed. No unnecessary document is written.
3. Documentation and training (3–6 weeks)
Procedures, instructions and forms specific to the processes are prepared. Employees are given awareness and internal auditor training.
4. Implementation (6–10 weeks)
The system is run with records. The record of at least one full cycle (from request to delivery) is gathered. The consultant makes weekly site visits.
5. Internal audit
All processes go through an internal audit. Nonconformities are closed; the auditors are from the in-house team with the consultant as observer.
6. Management review
With top management, system performance, objectives, risks and resource needs are assessed. Decisions and actions are recorded.
7. Certification support
Selection of the certification body, application, a preparation session for stage 1 and stage 2 audits and support in closing nonconformities are provided. Typical total duration is 3 to 6 months.
